Same-day delivery cutoff times are the most consequential number on most retailers’ shipping pages, and plenty of teams pick theirs by copying a competitor. Set the cutoff too early and you hand orders to whoever promises later. Set it too late and you spend every afternoon apologizing for missed windows. The right number comes from working backward from the customer’s door through drive time, dispatch and the pick line — not from a marketing meeting.
A cutoff is a promise, not a deadline
A cutoff is the latest moment an order can enter your system and still be physically deliverable that day. Everything downstream — labor scheduling, route density, driver hours of service — is sized around it. When the cutoff is wrong, the symptom is not a missed cutoff. It is late deliveries, redelivery attempts and support tickets.
That cost is real. Last-mile operators consistently report first-attempt delivery failures running in the high single digits to low double digits as a share of volume, and each failure costs roughly the price of the original delivery all over again once you add the redelivery, the support contact and the occasional refund. A cutoff set two hours too optimistically manufactures those failures on purpose.
It matters on the demand side too. Baymard Institute’s checkout abandonment research found that 21% of shoppers abandon a cart because delivery is too slow — second only to unexpected extra costs at 39%. And the Capgemini Research Institute’s last-mile delivery study found that unavailability of same-day delivery (47%) and late deliveries (45%) were among the top drivers of consumer dissatisfaction with delivery overall. Both halves of the tradeoff are expensive.
The four inputs that set your cutoff
Your cutoff is the delivery promise time minus the sum of four durations. Measure each one from your own data, not from a vendor’s marketing page.
1. Pick, pack and stage time
Start with the 90th percentile, not the average. If most orders clear the pick line in 18 minutes but your peak-hour tail runs 55 minutes, the tail is what breaks your promise. Multi-line orders, serialized items, fragile goods and anything requiring a compliance label all extend this. Add your quality-check and staging time separately — orders sitting on a staging lane waiting for a manifest are still consuming the clock.
2. Dispatch waves
Most same-day operations run two or three waves per day rather than dispatching continuously, because a vehicle leaving with 12 stops costs far less per parcel than one leaving with four. Your cutoff has to land far enough ahead of a wave that orders can physically make it into that wave’s manifest. If your last wave rolls at 2:00 PM and you need 90 minutes of pick-and-stage, your true cutoff is 12:30 PM — regardless of what the website says.
3. Drive time and stop time
Drive time is the obvious half. Stop time — parking, building access, elevator waits, signature capture — is the half that gets underestimated, and in dense South Florida corridors like downtown Miami, Brickell or Fort Lauderdale’s beach district, stop time can exceed drive time between stops. Model afternoon traffic, not 10:00 AM traffic.
4. Zone density
Density is the variable that lets you push cutoffs later without hurting reliability. A route with 25 stops inside a five-mile radius absorbs a late order easily. A route serving western Broward or the Keys with six stops spread over 40 miles has no slack. This is why serious operators publish different cutoffs by ZIP code cluster rather than one number for the whole metro.
Working the math backward
Take your delivery promise, subtract the four inputs, and you have your cutoff:
Promise time − (drive + stop time) − (dispatch and load) − (pick, pack, stage at P90) = cutoff
For a 9:00 PM promise with a 4-hour route, 45 minutes of dispatch and loading, and 90 minutes of fulfillment at the 90th percentile, the honest cutoff is roughly 2:45 PM — and you should publish 2:00 PM to keep a buffer. The revenue vs. reliability tradeoff
Later cutoffs capture more orders. They also compress every downstream buffer.

The honest way to evaluate a later cutoff is net contribution, not incremental orders. Run a two-week test: hold the later cutoff in a defined ZIP cluster and track on-time percentage, cost per delivery, failed-attempt rate and support contacts per 100 orders alongside the extra revenue. If on-time drops more than a point or two, or cost per stop rises materially, the later cutoff is buying revenue with margin and reputation.
Also test cutoffs by day of week. Monday and Friday volumes, traffic patterns and staffing rarely match Wednesday’s, and a single flat cutoff optimizes for none of them.
How to communicate cutoffs on-site
Ambiguity at checkout is what turns a good cutoff into a complaint.
- Show a countdown, not a rule. “Order within 2h 14m for delivery today” outperforms “cutoff is 2:00 PM” because it removes the mental arithmetic.
- State the time zone explicitly. Write “2:00 PM ET,” always.
- Put it on the product page, not just the cart. Shopify has reported that merchants displaying predicted delivery dates through Shop Promise have seen conversion increases of up to 25%. The information has to appear before the shopper commits.
- Localize by ZIP. If your Miami-Dade cutoff differs from your Palm Beach cutoff, detect or ask for the ZIP and show the right one.
- Handle the miss gracefully. After the cutoff passes, immediately swap to the next available date: “Order now for delivery tomorrow by 9 PM.” Never leave a stale badge showing.
- Publish exceptions. Holidays, weather and carrier blackout days should be visible on-site, not discovered by the customer at 9:05 PM.
- Repeat the promise in the confirmation email, then back it with live shipment tracking so the customer never has to ask where the order is.
The Bottom Line
Same-day delivery cutoff times are an operations output, not a marketing input. Measure your fulfillment tail at the 90th percentile, build your dispatch waves around real drive and stop time, vary the cutoff by zone density, and publish it clearly with a countdown and a time zone. Then test later cutoffs one ZIP cluster at a time and judge them on on-time rate and cost per stop — not on order count alone. A defensible 12:00 PM cutoff you hit 98% of the time is worth far more than an aspirational 3:00 PM cutoff you hit 88% of the time.
